오션 스프레이 (Ocean Spray)

오션 스프레이는 크렌베리주스 생산하는 가장 유명한 북미에 위치한 가장 유명한 회사중에 하나이다. 오션스프레이는 750개의 크렌베리(cranberries and grape)를 재배하는 농장주에 의해서 100% 소유된 회사로 출발해서 엄청난 성공을 이룬 기업이다. 오션 스프에이는1988년 $780 Million 연매출에서 1996년  크렌베리쥬스 마켓세어 70%를 차지하며 $1.4 Billion로 성장하였다. 이런 수요의 급등과 함께 크렌베리의 가격이 상당히 오르면서 많은 농장에서 크렌베리 재배에 엄청난 투자를 하였다. 보통 크렌베리는 이것을 심고 5년후부터 수확을 할 수 있다.

5년후 어떤 일이 벌어졌을까? 당연히 수요에 비해 공급이 많아지면서 배럴당 50달러에 거래되던 것이 크렌베리 가격은 생산 원가를 맟주기 위한 배럴당 20달러에도 미치지 못하게 되었다. 당연히 오션 스프레이는 경영난에 시달리게 되면서 1년동안 3명의 CEO를 교체하게 되었고 이사회 멤버도 50% 가량을 교체하게 되었다.

이들이 지금 갖을 수 있는 옵션은 다음과 같다.

1.      회사를 음료회사에 판다.

2.      프라이빗 에쿼티 회사에 판다.

3.      자력갱생한다.

이때 CEO Randy Papadellis는 CEO직을 제의받았다고 한다. 그는 처음에 1년 동안 3명의 대표이사를 갈아친 회사에 내가 왜 가냐고 거절했고 결국 이사회에 1년동안 자신이 하는 일에 독립권한을 부여할 것을 요구하고 수락했다고 한다.

이는 이 기간동안 수많은 프라이빗 에쿼티 회사와 음료회사들을 만났고 결국 펩시에 회사를 팔게 되었고 엄청한 성공을 하게 되었다. 

아래 글은  그의 강연에서 얻은 lesson은 정리해 보았다.

1. Enterprise alignment is critical to the success of any organization especially one facing adversity

2. In tough times focus on your core business strengths and be willing to change everything else. Be very selective in defining your core strengths as organizations will often have a tendency to ?smoke their own exhaust? when it comes to what they are good at.

3. The currency you have for the privilege of executing a long range strategy is short term performance.

4. You must generate organizational confidence before you can lead change (Line by line, day by day, week by week, month by month etc.)
You need great people?if you need to cutback focus on quantity never quality.

5. Communicate, communicate and over communicate with all stakeholders. There is no such thing as too much.

6. There is no replacement for doing the right thing even when everyone around you is questioning your actions. Be confident (but not arrogant)!

7. A little bit of luck never hurts.
